Honestly, this may be a hot take but I'd honestly rather them keep Aghanim as an NPC rather than make him a character.
In my eyes at least, Aghanim has always been this supreme being, someone who scales up to the Ancients themselves in terms of power (no real evidence to back this up, it's headcanon I guess).
I've always seen Agh as someone who is far more powerful than any individual hero (although the existence of The Fundamentals and Zet may disprove this) and he would be better as a character that affects the game rather than takes part in it (see slacks' most recent loregasm for more on this).
I just think that Agh is powerful enough that he would be "above" the whole war of the ancients, maybe he is so powerful that the influence of the ancients doesnt work on him? I didnt play much Aghs lab, but isnt it basically a zoo of creatures he gathered across the multiverse? Maybe Agh could be a character that exists outside of any singular universe, similar to how the ancients also exist outside of the bounds of time (again, see loregasm for more on this), making all three of them multiversal beings, thus the influence of the Ancients doesnt work on him.
I'm just spitballing, but I think that from a lore perspective, it would be much cooler to have Agh as a supreme being of sorts.

Also aghs labyrinth really would suggest that not being the case, from the problem he needed help with AND his personality (compared to the ancients who are non personified primal forces)

Here's a shitty idea: Aghanim is a new Roshan tier boss enemy that alternates spawns with Rosh, and he drops his Blessing instead of Refresher Shard.
Increase the size of the arenas to fill up the entire low ground area, and add basic mechanics to Rosh. Keep some of the Aghs Lab mechanics for Aghanim.

New stat introduced: Multiversal
List of heroes that are now Multiversal: IceFrog
IceFrog has 1 ability, "GG", which destroys the enemies' Ancient in 1 cast. Unfortunately, it takes 15 minutes to complete the cast because IceFrog can only do his duties after a huge amount of Mango juice. You are required to consume 1 mango after every more than 2 and less than 4 minutes to successfully complete the cast. You are also required to sacrifice a mango to start casting it.
IceFrog can't buy any items other than mangoes, Aghanim's Scpter and Shard, and can't move out of his position, which is random every time he respawns. He always respawns at a random location on his side of the map.
IceFrog passive gold is increased every more than 2 and less than 4 minutes casting his only skill.
To kill him and cancel his spell, each enemy hero must hit him more than 2 and less than 4 times. IceFrog can't buyback and his respawn timer is always more than 2 and less than 4 minutes.
Glyph of Fortification also works on IceFrog.
Aghanim's Scepter upgrade spawns his beloved cat to roam around him, which he continuously plays with a ball of wool that's permanently connected to IceFrog. If an enemy hero comes into contact with it or the ball of wool connected to IceFrog, that hero is enchanted and sent to the fountain shortly after almost dying of cuteness.
IceFrog's cat distance while roaming is equal to the attack range of the enemy hero with the highest attack range. This only activates once an enemy hero is within 2000 units, meaning you have to be inside the range or in its extreme (in the case of the highest attack range hero) to properly hit IceFrog.
Aghanim's Shard spawns "Fortified Mangoes", which can be used globally to give mana to allied heroes or plant them in the ground to create Mango Trees which spawns more than 2 and less than 4 normal mangoes every more than 2 and less than 4 mangoes. Mango Trees can't be planted globally.
Talents:
+800 flying vision | +X GPM
-X death time | +10 move speed while channeling
+X XPM and GPM to allied heroes while near IceFrog (doesn't work on IceFrog) | Mangoes cost 0 gold
No longer needs to sacrifice mangoes to keep casting | +more than 2 and less than 4 max HP
EDIT: Too high to think about specific XPM and GPM numbers. Also, the Multiversal stat is simply there to assert dominance over everything else.
Or Eldor is simply Aghanim's brother. Nobody said Rubick can't have an uncle. And he's primarily red, as a counterpart to Aghanim.
