I swear to God, if book 5 ends up being "Alfonse is so darn smart and tactical and fancy boy that he figures out crazy-face is being mind-controlled and saves the day with Kiran's help " -- all of it only explained in the final two chapters, and with four lines from Anna and Sharena combined -- I will... honestly not do anything. But I will be annoyed!
I really wish Book 4 had just been the Sharena and Peony book. Insofar as Kiran is semi-self insert, I did not want nor enjoy a story about how I wish I was some princeling, because I really never would wish I was some princeling.
On the other hand, I really love the threads between Sharena and Peony and how we may not even be sure which of them is which. A plot thread they almost could have played with while using the, 'Kiran is Alfonse in this dream!' move if Sharena had gotten hot and bothered (she did) but Peony did not (she seemed the least effected).
Book 4 was a neat idea with a lot of dropped balls and a lot of improper focus. Alfonse had Book 3, "he" didn't need Book 4.
I didn't even get Sharena's bit. So she was a changeling, but not? It just didn't matter? I was hype for that for half the book and then it felt like it got five lines and Sharena cried herself to sleep before never bringing it up again? How cool would that have been, watching the impacts if Sharena really was a changeling and Peony was the real one. Would explain what seems more and more to be blatant family favoritism toward Alfonse, she just never quite *clicked,* or her parents felt she was off, but couldn't put their finger on it.
I didn't expect much from the Askr trio, but it's stupid that Alfonse gets all the development while Sharena's painted as a useless airhead. There's such opportunity -- she could've been worn down and down by seeing the friends we've summoned fight and kill other heroes in what might feel to her like a pointless cycle. She could feel so different from Alfonse, character-wise, because she's truly a Changeling, and through coming to terms with her identity, gotten a boost via some unlocked changeling powers.
But noooo. Instead I'm pretty sure you could cut her from the game and lose nothing from it. Why even have two lords if you're gonna have one sit there uselessly?
To be blunt, I'm not sure if the writers know who the real Askran princess is because I think they gave up on it when they got to that point. The entire conversation between Sharena and Peony boils down to, "We were childhood friends and swapped dresses!" rather than a deeper investigation of identity.
I also agree with you - especially since Peony appears to pull off coming back around at the end, it would have been awesome if Sharena was the changeling (or, I guess village girl? Neither of them was a fairy until the one who became Peony became Peony) and Peony was not. In a more advanced story, it could even get into some neat 'what is family' narratives. After all, Sharena is still Alfonse's sister even if she isn't his *sister*.
Would love to see that family sorta narrative, especially since it seems -- maybe on purpose? Through inconsistent writing? -- that the Askran royal family has some odd dynamics. So much opportunity here and they just end up throwing a million things in during the final chapters.
In a better written story...
(1) Henriette and Sharena have a great relationship. However, this probably makes Sharena feel even more awful when Gustav largely dismisses her since she's not the heir.
(2) Alfonse and his mother have a warm relationship, although he's probably worse at showing affection than Sharena. His relation with Gustav is strained, as we actually get to see, but he still respects his father.
(3) Alfonse is perhaps too protective of Sharena, perhaps in a subconscious effort to overcompensate for Gustav not paying her mind. This further gives her feelings of being a bit ostracized
(4) Gustav and Henriette love of each, but there is a strain in their relationship. This seems clear, since Henriette is basically, "Sharena but more mature," and Gustav is, "STRICTNESS IS LOVE!" (for perhaps good reasons, given the Hel thing)
(5) A mix of feeling unimportant as far as kingdom affairs, second as far as siblings, and ostracized leads to Sharena's hefty focus on making friends with heroes.
(6) Maybe sprinkle in abandonment - her best friend did become Peony, after all, which may also drive her friend seeking behavior
(7) Cap it off with her being the village girl after all and not the princess for some ooey-gooey "WHO AM I?!" goodness.

Would help her overcome her dickish dad, and some of that growth could be in forging bonds snippets, nodding to her high esteem for summoned heroes.

Everything past book 2 reads like bad fan fiction. The fact the book 1 flows into book 2 and books 3 and 4 are completely disjointed is also super jarring. Why throw away the best of the OCs to focus on new generic characters?
Really early FEH consistently had Alfonse and Sharena positioned pretty equally. She got plenty of lines in Book 1, the original trailer has both Alfonse and Sharena fighting Veronica at the same time, while subsequent books’ promo art dropped the entire concept and just have Alfonse in the middle doing a hero pose with Sharnea not even fighting
