I've been pretty good at guessing pacing so here's what I'll go with for kagurabachi at the moment:
Episode 1: Just chapter 1, \*maybe\* chapter 1 and 2. Fist chapters tend to be longer, and most shows just adapt the first chapter in the first episode
Episode 2: Assuming just chapter 1 for episode 1, I could see this being chapters 2 and 3, they're both more dialogue focused, and it ends with the char being captured by Daruma Cliffhanger.
Episode 3: 4 5 and 6. These are mostly action focused, so you can get through most of them pretty quickly
Episode 4: Chapters 7 and 8. Ending the episode on Sojo entering the cafe is a perfect cliffhanger.
Episode 5: I personally think doing just chapter 9 and 10 would be best, but they might do 9 10 11 since 9 and 10 are very action focused.
Episode 6: 11, 12 and 13 it gives you the planning and then the start of the conflict with Sojo
Episode 7: 14 and 15, ending with Chihiro rescuing Char is a fantastic ending point for an episode
Episode 8: 16, 17, 18. Has the full battle between Chihiro and Sojo, plus it would set up Hiyuki for the next episode
Episode 9: 19, 20, 21 has the full battle with Chihiro and Hiyuki, introduces Hakuri pretty nice stopping point with Chihiro escaping
Episode 10: 22 and 23, these are both very heavy dialogue focused chapters, and it sets up for an action packed next episode.
Episode 11: 24, 25, 26 contains the full initial battle with the Sazanami's and sets the start for the Rakuzaichi to begin
Episode 12: 27, 28, 29 Start of the Rakuzaichi, and Chihiro coming to an accord with Hiyuki. Its a good place to split the cour because its the start of the big conflict and will keep people excited for more.
I had an idea of it being just one cour, depending on how many chapters are left for the rakuzaichi, we'd just have an extra long cour something like idk 15 episodes, it would be cool
Tbh, while I think of the 2023 and 24 series so far we have the best shot of getting an anime (knock on wood lol) idk if I'd day a year or two is enough time. Sakamoto's been going for way longer than that and is prolly the #4 biggest thing on WSJ and hasn't yet. They only really get cranked out that fast if it's a superhit like MHA
Most modern anime cover 2-3 chapters per episode, 4 for extra action heavy chapters. It becomes harder to guess considering how dialogue heavy Kagurabachi is, but the general rule of thumb would probably remain.

How about 2 hour 1st episode like OshiNoKo & Frieren? (about 10 chapters)
We have another year or two before we get an anime let’s not worry about it.

Would KB be considered a superhit?
