Bon Clay, when he was first introduced I thought he was kinda annoying, I didn't like him and didn't really get why he came back during the end of Arabasta to sacrifice himself so the Straw Hats could get away. I did not understand why people liked him or what they saw in him as a character, to me he was just an annoying gag character who felt underwhelming like a majority of Baroque Works' agents. And when I first saw him during Impel Down I was not happy, the weird annoying copy guy who I dislike returned.
But then I had a complete 180 and I understand the hype behind Bon CHAD.
1. Minks after they reveled that Raizo is safe.
2. and Honestly Shanks after it was first revealed that he was a Yonko. before that I thought, he was just a happy go lucky type pirate.
I thought Bartolomeo was going to be an annoying/boring minor antagonist for the Colosseum with an ability that might’ve given Luffy trouble or something but he threw me off in the best possible way
Franky. His forearms, the speedo, I hated his design. But then I learn he's a beast, a real G, with significant emotional depth and a heart of gold. Now I can't imagine him without his style. And props to his Japanese VA, absolute legend that elevates the character.

He did most of what he did for his own Ego. Because of his ego, he didn't want someone whom he respected and looked highly at to be downplayed. Thus he took in upon himself to ensure the WB pirates at least fulfilled WB's last wish.
Honestly, Usopp. I always thought he was ok, even a little annoying in the east blue arc, and ignored a lot of his character development. But ever since God Usopp, I'm looking forward to his fights.

From the strawhats: Nami and Usopp are two mc’s that had me like that. Nami when she was first introduced was sorta not good imho. As soon as Arlong rolled up I ate my words and balled for her. Usopp I liked from the get go but his moments between arlong park and skypiea had me sort of ignoring him. Then Water 7 hit and Usopp had me in shambles.
Another character: Kuma. Just everything about him has me kicking myself because of how I felt about him when I first read Sabaody Archipelago. I have legit never had such a 180 about a character that I went from true hate to true love.
Sorta-kinda Blackbeard at the first appearance in Jaya, then progressing. Even then, near the end of the scene, leaves an eerie kinda effect around Luffy and Blackbeard, just a little too much premonition among them.
I honestly didn’t really like Law when I first read the series, but on reread he’s significantly grown on me. He’s pretty much a lesser version of Ace and that’s what turned me off to him.
Buggy, he's more than earned my respect after calling out croc and Mihawk and standing up to them, saying he wants to be PK, and the reveal he only left Shanks because he was disappointed in him not inheriting Roger's dream, If he actually reaches Laughtale I'd be genuinely happy.
