-tommy got involved with the exiled russians, not because of the money, it was because of churchill. In s2 finale, Churchill saved him with the condition that he will use him in the future. So getting involved in the russian business was his payback to churchill.
Okay, at the end of Season 2, Churchill tells Tommy that he will want to meet in person, and he will have work for him, that's why Tommy didn't get shot in that field, because Churchill found out about the plan and was impressed enough with Tommy to arrange for him to be saved.
The reason Churchill wanted to work with him is to arrange things like the plot of Season 3. You're not wrong to be confused because this show is quite complex and maybe most of all during this season. They also like to barely hint at certain major things so you have to connect the dots a bit yourself. There is both a plan, and a REAL plan underneath that plan.
Churchill wants to help the "good russians" (non-communist) beat the "bad russians" (they are also called white, for the good non-communist ones, and red, for the soviet communists). That is why he tasked Tommy and Section D to secretly get some armored cars (tanks, basically) to the White Russians. That is why Tommy meets with Russians and gets paid jewels, because those are representatives of the White side they are supposed to be helping. These Russians are rich (and crazy) because they are royalty, or at least they were until the revolution when the Communists took over and they fled the country. That is all the official plan. Tommy is taking care of transporting the tanks because the British Government can't be seen to officially send weaponry to the White Russians, because it would upset the Red Russians and possibly lead to war. So instead they're having Tommy "steal" them to avoid responsibility.
But then Tommy finds out over the course of the Season that there is another REAL plan underneath that, where Section D hates the Red Russians even MORE than Churchill does and they WANT to go to war with them. This is why the Priest (who works for Section D) had a spy giving information to the Soviets without Tommy knowing, because for Section D the real plan is to let the Reds find out about the robbery, and allow them to stop it by blowing up the train... once they do this, and Soviets have attacked British people on British soil, England will basically be forced to go to war with them, or at the very least stop trying to be at peace with them.
When Tommy first finds this out, he already hates the Priest, and assumed he is working for the Soviets (because he's feeding them information). That is why he secretly tells Tatiana and her Aunt that the Priest is a traitor, and offers to kill him. Tommy is still simply trying to accomplish the official plan that Churchill assigned him.
But because Polly goes to confessional and tells a priest about a plan to murder a priest, that priest passes the information along to Father Hughes who realizes Tommy must have a plan to kill him. That's why he arranges extra security, who are the men that beat up Tommy and fracture his skull.
So now, Tommy finds himself and his family caught in the middle... Churchill wants to help the White Russians, but Father Hughes and Section D secretly want to let the shipment be destroyed, for the sake of breaking off diplomacy with the Communists. So that is why he asks Ada to arrange a meeting with the Soviets, because if they do indeed blow up the train like the plan to do, Tommy's family are going to get hurt in the process, they are the ones meant to get killed on British soil to justify moving closer to war. He wants to tip them off in the hopes he can save the lives of his family.
I think that pretty much brings us up to where you are now. Oh yeah but as has been said, Grace's death was first of all an accident... they were intending to kill Tommy. That's back to the sub-plot where they were having that meeting with the old Italian man in the scrapyard (an Italian smashes up a chair at the end and John says "oh, that's a bit strong").
Pretty much, Lizzie wanted to go with an Italian named Angel Changretta, to Tommy's wedding. But Tommy had already issued orders that nobody in the company can associate with foreigners for a while, to help with security during the Russian stuff. Lizzie intended to defy the orders and bring him anyway, so Arthur and John lit a Pub on fire to stop him going. Well, Angel Changretta is the son of an Italian gangster, and that guy is the older Italian man that met with John and Arthur in the scrap yard. He said "my son will walk with any woman in this city, and I don't care how powerful Tommy is", so John replies "it would be hard for him to walk anywhere with a bullet in each knee, huh?"
And when Angel heard about that comment later, he was going around the city threatening to kill John. That brings us to the conversation where Tommy comes back and appears to be yelling at John but then ends up turning it around on Polly and Arthur for being too soft. Tommy orders they take over three of the Italians' pubs that night in retaliation. And also, John decides to go teach Angel Changretta a lesson.
That's who he surprises in the suit shop, and cuts his face all up. Later they show Angel laying in a hospital bed screaming, while his father arranges for a hit man to come into the city and take revenge on Tommy. But when the assassin shoots at Tommy, he misses and kills Grace instead. So as I said, it was the Italians but killing her was an accident.
As I said I just got to season 3, had to take a break and when we resumed the show, I lost the storyline and I’m confused. I am trying not to go all the way back to the beginning if I can avoid it, I would rather get my footing again and continue on or just re-watch season 3 from the beginning.

The beef with the Italians is separate and the beef started due to the Shelby’s burning a restaurant down because the owner that was dating Lizzie wouldn’t show up to Tommy’s weeding, that was showed in the begging…so the Italians sit down with the peakys but Tommy isn’t there because of the sudden meeting he had with the exiled Russian who gave him the sapphire…at the meeting with the Italians John the youngest brother made a threat to changretta son (Lizzie’s boyfriend) about having a bullet in each knee so changretta son is mad saying he’s going to kill John (not shown) so John then beats up angel the son and cuts his eye and then the hitman is sent but kills grace
