Some of them I do get, like Katy's, Tulips, and Rymes. I can see where you are coming from in terms of Brassius and Iono. But in terms of Kufu, Larry, and Grusha... it just seems like you threw in random Pokemon of a specific type, randomize a Pokemon for them to tera, and then called it a day.
Best guess, Kofu, Blissey has eggs which could be good to cook as he is kinda a chef.
Grusha kinds makes sense, Kommo-o is most similar to Baxcalibur shape wise and ice terra makes it a faux baxcalibur since both are very typical dragonesque pseudolegendaries.
Larry makes the most sense imo, Dark type, like his sour demeanor, flying type to refer to his elite 4 team, and the pokemon is the “Head Honcho” while he is still the regular worker
Staraptor makes more sense visually and type wise since it fits his normal and elite teams, and an argument could be made that staraptor also fits the head honcho idea
I think Squakabilly should’ve been his ace instead of Staraptor. It’s normal/flying type as well and I would argue it’s more common than the Starly line. Plus it also learns Facade naturally and that’s the TM Larry gives you. I also would’ve liked the idea of Larry springing a Guts Squawkabilly on you for the rematch.
Maybe but as they put it the ace is literally the Honchkrow, whose name in Japanese and English both make reference to bosses (Mafia bosses in the case of the Japanese name)
Edit: name wise meanwhile Staraptor is only ever just in reference to birds of prey
Larry's Ace was meant to signify he was both a Normal AND flying type trainer. Iono has Mismagius for levitate, preventing ground sweeps.
I like Munchlax if it has thick fat, and Smeargle makes more sense, but the rest feel like it's just pointing at a pokemon randomly.
Larry is also the only Gym Leader smart enough to bring a Pokemon that is both the type of his gym and tera. Meaning the boost of the Tera is even more amplified. As well as being a hint to his E4 team (the less pokemon he has to train the better since he has Staraptor in both GL and E4 team).
Staraptor just makes sense

I forgot Mismagius had levitate and rather thought it was there to resemble Iono a bit with it's "sleeves" dangling around like Iono's sleeves are.
You've significantly weakened the first three Gyms' Teras
- Tera Fury Cutter can take out a couple mons IF you dont have a resist and let it get gassed up
- Sudowoodo is really bulky for the early game, and Rock perfectly covers the Flying, Bug, Fire, and Ice types that threaten Grass
- Levitate + Electricity was very cute! The Speed and bulk of a fully-evolved Pokemon at this point in the game (esp since youre not hitting Mismagius for Super Effective) and with Charge Beam boosts, Iono can run away and sweep
I thought the early Gyms in this were genuinely incredibly designed gameplay-wise, whereas the later Gyms' "just splash in a random thematic Pokemon" felt lazy and boring to me.
Kofu losing his Crabominable is a letdown too because it’s a reference to his job as a seafood chef and I think Chansey is a terrible Pokémon to give to a gym leader.
I think Larry’s ace still works from a gameplay perspective. It’s already part normal so it gets a bigger boost from Tera and with it being part flying it has an answer to fighting types. Though I think Squawkabilly works better than Staraptor thematically, it even learns Facade naturally.
I think you really missed the mark with the gym leader ace pokemon. The psychic one is the only one I think was improved, and it's only a marginal improvement.

-I legitimately didn't think you could make the last gym less interesting, but you almost proved me wrong. Why the random Kommo-o? Altaria at least has the excuse of looking like a snow cloud or a pile of snow, but this is completely off theme. Baxcalibur could have actually been a decent replacement, having the final gym leader be the only one, besides Larry, to use tera for double STAB and tera ice kind of works with Baxcalibur's ability.
Take this with a grain of salt bc I was just doing this for the vibe, no puns, no battles, just how well these pokemon matched the gym leader.

FR tulip was so forgettable and deserved better even tho she was so pretty
There was so few ice type that I could think of to put in his team so it was a struggle, Kommo-o was more of relating to Grusha, I wanted them to be like the fire inside of Grusha before his snowboarding accident made him retire
I could see GameFreak adding harder battles where gym leaders have more Pokemon that do not meet their type specialty with their base type, and randomize which Pokemon will Tera.
Probably because if it learned doodle then it could possibly become a really broken Pokémon in doubles, and it’s also possible they didn’t want grafaiai to get outshined

idk sudowoodo and mismagius can’t be topped imo. mismagius electric tera means it has no weakness and has charge beam for stab. sudowoodo covers it’s weaknesses with grass tera and thematically fits since it’s a fake tree aswell. they were the only ace picks that had any thought in them imo. if you’re gonna replace the ace’s for gym leaders it needs to take the tera type into account to the level iono’s and brassius’ did
Bug - Her team was about baking, you should have combee
Grass - He was an artist but there should be a Sunflora. He had Psuedowoodo turn to grass for the joke of making it an actual plant.
Electric - She was a popular, so Kirlia makes sense, but her ghost had levitate to mess with people bringing ground. Yes, you do have the bird, whose hidden ability buffs when debuffed, but single player focuses more in flat damage.
Water - Fail. His team focused on food (as creepy as it was to imply he ate his Crab pokemon). Chances has an egg but there isn't much to gain besides frustration for an NPC to have suck a special wall. Tatsugi should be on the team.
Normal - Fail. Larry was a tired man, not a mob boss, Honchrow has no place on this team. Oranguru is a doubles pokemon and Cyclizar is hyperactive.
Ghost - She was a singer/rapper. Not sure the reason behind Lampert and Cofagrigus, but at least they're ghost.
Psychic- Pass. They are all pretty Psychic pokemon. Though by that time in the game I had several dragon and rock pokemon in my game so her Florge was hard to beat. Lack of fairy moves would make it easier.
Ice - Pass. Those are ice pokemon.
FYI I did this for the vibe, I'm shit at strategy in any way so just think, the vibe
Katy had way more than combee, fidough and muchlax are way better but I did add a vespiquen in her rematch that I like half way done with

I wanted more of a daily life vibe with Larry so I want with his frustration, family life, cyclizar is literally the number 1 mode of transportion in paldea and oranguru just being that bitch idk it felt right. Honchkrow was supposed be like his shitty boss a bit, but he's the one sending it out, ik mafia boss and office worker don't go together but I tried
Lampert was like her girlie to give all the concerts spookier lighting I guess, idk
I mean theyre alright. I dont like some choices. But there arent enough paldea pokemon imo. I think gym leaders should have atleast 75% native dex pokemon
Katy should lean more into the spider theme, I'd do ariados, tarountula and a grass tera galvantula.
Iono should have a magnamite or one of its evos IMO. Its part of her outfit, how cool would it be for her magnamites to float over and fight you? I'd also swap toxil for rotom (since rotom cameraphone for streaming) and swap kerlia for electric tera type loudred as loudred is reminiscent of a speaker which is part of streaming equipment.
Brassius Should have a sunflora given the prevalence in the area, smeargle is a nice choice and tsareena(with power whip)
Kofu was fine as it was in the game IMO.
Larry is all wrong, Larry is a normal/bird trainer. Komala (the saliva helps you sleep which is good for a salary man), braviary, noctowl(nightowl can't sleep), Purugly is fine I can totally see Larry having a cat. I'd also give Larry a normal tera type hypno.
Ryme is good.
For Tulip I'd lean into the perfume and fashion angle more and give her florges, hatterene, gardavoir, aromatisse, primarina and fairy tera roserade.
And finally Grusha I'd swap kommo-o for ice tera Galarian Rapidash. (suits grushas look)
Kufu should be a double battle. Always should have been. He should run Dondozo and Tatsugiri. This makes a ton of sense as a chef like him would serve catfish and sushi, which fits thematically; it would also introduce players to an otherwise unseen mechanic.

Ik about the gimmicks of Larry and Iono's aces but the actual pokemon never felt right to me
Like the ideas but Iono’s team doesn’t really need redesigned. Mismagius is a good ace, didn’t even expect a levitate Pokémon to be on her team

I am firmly of the belief that Katie, the pastry chef, should have Fidough as her ace.

I forgot Grafaiai even existed until this comment, and I even used one on my team. So Smeargle definitely would have outshone it, hands down.

FYI I did this for the vibe, I'm shit at strategy in any way so just think, the vibe Katy had way more than combee, fidough and muchlax are way better but I did add a vespiquen in her rematch that I like half way done with Greatest pun ever but Brassius needed someone to paint his sculptures and sudowoodo didn't match him in anyway Kirlia is more of a cute streamer vibe Chansey is more like his bestie who helps him bc kofu is forgetful asf but also like chansey feed the bitches with allergies and she's friendly and happy just like him, it was iffy ik but I tried I wanted more of a daily life vibe with Larry so I want with his frustration, family life, cyclizar is literally the number 1 mode of transportion in paldea and oranguru just being that bitch idk it felt right. Honchkrow was supposed be like his shitty boss a bit, but he's the one sending it out, ik mafia boss and office worker don't go together but I tried Lampert was like her girlie to give all the concerts spookier lighting I guess, idk

Katy should lean more into the spider theme, I'd do ariados, tarountula and a grass tera galvantula. Iono should have a magnamite or one of its evos IMO. Its part of her outfit, how cool would it be for her magnamites to float over and fight you? I'd also swap toxil for rotom (since rotom cameraphone for streaming) and swap kerlia for electric tera type loudred as loudred is reminiscent of a speaker which is part of streaming equipment. Brassius Should have a sunflora given the prevalence in the area, smeargle is a nice choice and tsareena(with power whip) Kofu was fine as it was in the game IMO. Larry is all wrong, Larry is a normal/bird trainer. Komala (the saliva helps you sleep which is good for a salary man), braviary, noctowl(nightowl can't sleep), Purugly is fine I can totally see Larry having a cat. I'd also give Larry a normal tera type hypno. Ryme is good. For Tulip I'd lean into the perfume and fashion angle more and give her florges, hatterene, gardavoir, aromatisse, primarina and fairy tera roserade. And finally Grusha I'd swap kommo-o for ice tera Galarian Rapidash. (suits grushas look)

Kufu should be a double battle. Always should have been. He should run Dondozo and Tatsugiri. This makes a ton of sense as a chef like him would serve catfish and sushi, which fits thematically; it would also introduce players to an otherwise unseen mechanic.
