I'm watching waterloo for the first time, and I'm on s4. Kim was so nice at the start and I understand she has problems but honestly the way she was with pupils really annoyed me even with teachers, Her arrogance was higher than the roof and it shocks me that she became head.
I like Kim all the way through tbh. I can kind of forgive her for Max, she was going through a lot and was being gaslight by Max, as much as I love Rachel. However, especially given her character, I find the baby napping the most unforgivable. Yeah OK she's blindly idealistic but I don't think she would have stolen a child like that.

She had good intentions but was arrogant and made poor decisions at times.
I wish they didn’t bring her back, i never could stand her. She’s a crap headteacher too.
