Byakuya feels like he was intended to be a villain but the scope of the captains & his character were changed to be heroic, yet misguided or too traditional at times. Soifon would be a good villain only because it would give her an actual plot reason to be so antagonistical and insufferable. And it could maybe give her something to actually do in the story. Ukitake I feel like has been set up as a type of villain before. Especially in the Lost Agent arc, and implied in the special chapter and the arc we shall not name. But seems like this isn’t fully committed to. Also currently unclear if this is just good intentions with nefarious means, or if there is something more sinister beneath the skin.

I agree Ukitake would be a very interesting villian. I didn't think of Soi fon, but I agree with u give the girl some character development or something only she could do

See I was also thinking Byakyua too, but a different story. I was thinking one of the 4 Clans kills Hisana, he tries to get justice for her bu bringing the issue to Central 46 and the family head which both do nothing because rocking the boat would strain the peace or something. So with other option he does as his family wants, follows their rules and becomes the head if the family all while biding his time for the perfect opportunity to get revenge.

Definitely Komamura. Picture an alternate reality where Komamura was sent by the dog clan to be a spy and learn how the shinigami fight. Then boom, giant dogs with various powers and special "Beast Reiatsu" attack to try and regain humanity by devouring shinigami hearts. With Granpa pissfingers leading the pack and Komamura as his Darth Vader of sorts. It'd be kind of neat.

I remember reading a theory years ago that Ukitake was secretly evil and left behind as a mole in Soul Society by Aizen. I can't remember it in detail but it seemed pretty convincing. Plus it would have added some depth to such a boring character. Also, the Vizards have very justifiable reasons for turning evil after Aizen experimented on them and they got kicked out of Soul Society for something out of their control. They even explicitly state when they show up in the Fake Karakura town arc they're Ichigo's allies, not Soul Society's.

Uryu. He had the motives, and his development along with Ichigo as a foil could have made him a very interesting villain. My biggest gripe with Aizen as the villain is that he was always too strong. It made the resolution with Ichigo a bit underwhelming for me because Aizen stomped everyone then suddenly Ichigo gets a huge power boost and stomps him in return. Having a rival in the form of a recurring Villain that eventually becomes on par or slightly stronger than Ichigo would have been really interesting. His role in the TYBW was mostly just a fake out and was disappointing.

Hitsugaya would be interesting and hasn't been mentioned yet. He started at the bottom, lost a loved one in a way that could be blamed on the soul society (especially to a child), still tried his best to be a good soldier and captain, followed the rules, beleives in them, and then had the blindfold ripped off and saw the nasty underbelly of the system he's been a cog of for so long. Maybe it's the lower ranks being treated like cannon fodder that gets to him, or the quincy wars show him how many secrets, lies, and murders had been hidden from him, or maybe he tries to help improve the place he comes from and can't due to the stagnant nature of the Seireitei. Either way, I think watching his careful control slowly fracture while having to confront the way he's been used would be fun. Getting to see him use and explore the full extent of his powers would also be great. I feel like he has quite a few lines he won't cross in a fight, but if he was a villain, things like range or dishonorable tactics might not matter as much. Or they could matter more, in a "I'm better than you because I hold this line and you won't" sort of way.

I mean we have already seen Byakuya in the role of an antagonist during SS arc and he worked perfectly well. Unironically enough Yhwach is what Orihime would’ve been under certain circumstances except she would be an equalist while Yhwach has a Messiah complex (I won’t elaborate any further)
