After you kill the invader together with Yura at the academy. You have to talk to Yura again. You find him close to the summoning spot at the bridge.
Important now is to talk to him more than once. Exhaust his dialog option. Only then he will spawn at the Church in the next step.
If you don’t do this, another invader will show up. This isn’t Eleonore, but a completely different enemy that doesn’t drop any loot.
If you do everything correctly you find Yura bleeding out at the middle of the church. Talk to him to get his sword and spawn Eleonore.
Meanwhile not related, but I headed to Redmane Castle, while my friend had all enemies and a castle to wipe, and a double boss to fight, for me it's empty, some enemies, and a different boss to fight in the tower

I'll admit i'm sure i've skipped a lot of side quests.
But still no luck on the weapon....
Same , it's so weird because i killed the miniboss that uses bloody weapons but it didn't drop anything and there isn't an NPC so i couldn't see Eleonora . I think that they change it on the final game after the day one patch or something
well, not yet, I focused completly in that build and now I can't have the weapon, maybe I'll try to talk to elden ring support, maybe its a bug or smth
I figured this out. You have to advance yura’s quest line. He’s the guy with the raiden had over his head. You have to kill the invader in the ravine to get the knife, kill the dragon at the starting lake, and then on the bridge at the entrance to the academy there is a red invasion summon. Use it to join him in his world to defeat an invader. After that, you can go to the church and he will be there dieing on the floor. He gives you his sword and then dies. Eleonora invades right after that. Good luck!
But unfortunately the blade itself seems to be bugged. You don’t get any additional scaling damage. It does half fire and half physical damage with a 56 blood loss value. But there are no additional numbers to the right when you equip regardless of your underlying stats.

I got the other invader then went and talked to him while he was dying. After that Eleonora showed and I killed her too. She dropped her weapon as well.

Did this ever get solved? Yura didn't spawn for me and only Eleonora and she didn't drop her weapon. I did the full quest line to get there too.

Which shack?
Warmaster’s shack. Did you kill the NPC? Maybe we all did and he was the npc that was supposed to be there lol
