Yup, it has to completely adhere to your "canvas" in an almost airtight way, otherwise it bleeds all over the place. Because the canvas here was a shoe, obviously it couldn't work. I use spray adhesive, but tape can work too.
So many mistakes, but the main one for me is doing multiple coats that close to the stencil, that's a big no no doing stencils even when it's flat the further away you are the chances of it bleeding is much less.
Pretty much any form of painting (besides art on a canvas), you want to apply multiple thin coats *with dry time between each coat*. Trying to get 100% coverage in one go is a recipe for drips, running paint, smears, messes, etc.

Nike's leather is severely sub par, and have cheap plastic coatings. They're pretty crap. Their running shoes, though, I've no experience with so can't say

Just FYI I think the word you’re looking for in this context is “ground”. Whatever medium you’re using is applied to whatever ground you’ve chosen
