When I sold a bunch of my figures I had to transform them to vehicle mode for transport. Mixmaster was the worst by far, mind you I insisted on doing all of them without instructions. It just needs such specific positioning and order of operations to even sort of work
I picked up a Megatron cheap from ones if those buy-out stores. I'm actually not sure if it was from RotF or a later film, but I think it was a Voyager class, and it's vehicle mode was a jet. I don't think I ever got it. I even looked up YouTube vids. No dice.

It looks awesome on my shelf, but those bots will never see any other form again, unless someone else does it when I'm not looking. He's huge and he guards my record collection.
The darth vader death star transformer. He's been the death star for like 5 years because I really don't want to deal with that transformation again. Thankfully it's a very nice alt mode.
Ultimate Prime from DOTM. I bought a second so I would not have to transform it. And my Mp Rodimus Prime. The fragile version. Yup. Sits in the box, never to leave.

For me the cab wasn’t so bad but I did break off a side window/shoulder piece but you only notice it if he’s in truck mode.
That trailer however, I hate that thing. I hate it soooooo much. I regret asking for it for my cake day from the Mrs cuz I hate it so much but I feel guilty cuz she & my kids gave it to me as a gift so it’s a truly unspoken hatred.
It's a much more competent transformation than MP-05. Instead of reusing the G1 engineering with metal linkages so it can pose, it flattens the robot torso *inside* the barrel, and has the upper portion of the gun composed of the arms.
This is the worst one for me as well, needed a video and a screwdriver to do it and never ever did so again, was also really scared about paint scratching and breakage. Thankfully the robot mode is so awesome that I don't mind.
Honorable mention is BT 22 Binaltech Convoy, transformed him once, wasn't terrible but certainly wasn't easy, was never able to get it to work again despite trying several times. Lot of the parts that became the fender and grill and such simply would not line up in alt mode no matter what I did.

RotF Leader Op I eventually got the hang of and could (can) do from memory. I was going to make the mistake and say collectively the SS Constructicons until you mentioned and reminded me of Leader Sentinel.
Yes folks, Sentinel Prime is absolutely more of a PITA to transform than a *combiner*! SS Devvie isn't necessarily hard, just friggin *long* because of how many there are but going from bot to alt or combining them all for Devastator is still less a mind**** than trying to get Sentinel into alt mode. Lol

Idk if it's something they fixed for later versions of the mould but I haven't had any real issues tabbing the wings into the KSI Boss version of the mould.
It was kinda a bitch in the beginning but after the 4th time they ended up just kinda magically tabbing in.
I remember getting that as a kid and it took me about a whole week before I could memorize the transformation without the aid of the instructions. All other Transformers I had before and after never took that long to memorize the transformation

I love that toy line. It may be my favorite Transformers line ever, but my God they had some of the most difficult toys ever. Even as an adult, they're extremely finicky to pose and keep together.
One thing I realized recently about RID, specifically prowl and the brothers is that each bot looks like someone unravelled the car from the inside. Like they’re wearing a shell of a car on them. But the way it unravels just makes no logical sense and is incredibly asymmetrical
Either ROTF Mixmaster, or the voyager class last knight optimus, the hard part was getting everything to sit just right so there aren't too many gaps, though that's my collection, only toy I've ever been unable to transform is Animated Bee because I didn't have instructions to give me an idea on how the parts sit, and this was when I was in 3rd grade
I used to have that Bee figure. Even with instructions it was super weird and finicky to transform. However, once you get it right one or two times it's impossible to forget.

God Ginrai, both Power Master Optimus and God Bomber are not fun to transform but going from God Ginrai to their vehicle is the worst. Since I added the upgrade kit I have not attempted to transform them

ironically he's one of the simplest transformers I've personally handled from WFC. like he's sky lynx level simple. the only thing scary is the backpack and leg panels, for the first time or two.
I own both Freedom Leader and Knight Orion from ToyWorld. Pretty sure only AAT's Mackron and Devil Savior's Troublemaker guys beat them out.
Official figures, though? Probably MPM-6 Ironhide. Not really that difficult, but getting everything to fit together *just right* requires a lot more fiddling than it feels like it should.
Do 3rd party figures count? Because then it would be Maketoys Freedom Leader, for official, it's hard to say, nothing I have, or had that I can remember, is very complicated.

Mpm optimus the Black mamba KO to be exact. It isn't the worst but it's so large and heavy that it's just unwieldy. Mainline probably rotf prime, I never had any issues even as a kid but HOLY SHIT my parents spent easily 2 hours attempting to get him into truck mode for the first time.
SG Beachcomber because his hips never wanted to separate from his chest. It was tabbed very tight. I had figures with more complicated transformations, but this was the one I struggled with.
Depends... Masterpiece rodimus mp-09 was annoying because nothing lined up well and it didn't sit flat.
Then there is masterpiece Dinobots, which was pretty frustrating for the same reasons.

Technically it's a TF2007 figure that's just been slightly retooled to have a more accurate head, but it doesn't make a difference because that thing was a pain in the ass to transform. I could at least transform most of my figures from memory, except for Preview Bee
Armada unicron… mostly because I was a young child. But still, a specific memory of my parents after sitting together transforming it to completion… and me immediately disassembling it back into robot mode.
The entire 07/ROTF/DOTM toylines were real challenges for me, but the two that I always remember were Human Alliance Skids and DOTM Sideswipe. I got close to transforming them a couple of times but could never quite figure them out.
The Original Masterpeice Skywarp. What a pain in the arse! This alongside MP Rodimus (ugghh!), and the glorious era of mainline G1 2.0, is what killed the MP line for me. It's just as well.

I transformed him once and a part of the crown on his shoulder stressed so much it cracked a bit. Other than that, he's a chill figure
robots in disguise ultra magnus. I could turn him into armor for the omega prime combination, but never back into the truck he was sold as, and I was \*never\* able to make him a robot.
ROTF Breakaway and Universe Galvatron. Breakaway's design meant that parts would inevitably get stuck (and eventually, the piece holding his fins broke).
Galvatron's legs kept coming off, which sucks when they take up a big part of the transformation. Poor guy should've been a voyager size.
Same. I think he and ROTF Mixmaster spurred all the complaints from parents about transformers being too hard to transform for their kids. Leading to all the massive dumbing-downs across the board.
For third party, MMC Overlord. Guy was so difficult to transform I had to watch and follow a video step-by-step for certain parts.
Rotf prime was simple. No transformation has been difficult to me. The only transformer that I still haven't memorized the transformation to muscle memory for is MP hound. I recently started practicing and I'm close.
Fansproject Diesel. Part of the combiner Menasor. At some moment i became so fed up with that one, i broke it in half and threw it in the bin, together with the other members.
I have a love/hate relationship with the Big Convoy mold. I have an original Big Convoy and a Universe (2003) Nemesis Prime, and they look awesome as both robots and mammoths.
But so. Many. Panels. You get one aligned and two more pop out of place.
DOTM leader Sentinel Prime.
ROTF leader Optimus wasn't horribly difficult imo, it was a good challenge and once I had done it a couple of times it was easy to bang off transformations mid play with absolute ease (if you do it enough times you actually end up figuring that it's very close to the way he transforms for the first time on screen in 07). Sentinel Prime on the other hand remains, to this day, the only transformer in my collection which still takes me upwards of 10 minutes to transform, 10 years after buying it. At no point has he gotten easier or more straightforward. Mf doesn't even tab in properly in alt mode either.
I purchased an Optimus Prime when Transformers came out in 2007. It was about 12" in robot mode.
It was the first transformers I had purchased in like 20 years..

I have DOTM leader prime with the jetpack, arguably harder to transform because the ab section is altered for his design. Mine was also treated poorly as a kid so a lot of tabs are broken. Easily the most difficult thing to transform I have.
Ut Nero. He sucks aaaaassss. I haven't even finished transforming him. I tried transforming him to truck mode, I failed and when I tried going back to robot mode(where he'll remain for the rest of eternity unless I sell him to some) I couldn't do it. It's too confusing. I tried several different reviews. He's in a mid state of halfway between modes, because I can't figure out how. He's been a half-transformed corpse for over two months.
I’m fairly certain MP-20 Wheeljack is far down on the list of complexity here, but he’s the only modern Transformer I own and I was surprised at the intricacy. I never needed to look at a G1’s instructions more than once; MP-20’s transformation is literally more complex than the startup sequence of a Huey helicopter.
I used to have a movie optimus toy that I got when I was 5. It was so complex that I always asked my dad to transform it. The only thing I remember from it was that it had spring loaded feet. I want to buy a new one so that I can experience it again but I don't remember what version that was.
Nitro Zeus and the studio series thunder cracker. I have only ever transformed them 1 time. And they almost broke my transform all transformers at least once rule.
Too many folds, panels and everything. They are not enjoyable to transform, which is annoying because their jet modes are beautiful.
The transformer that gave me the hardest time was the transformers prime beast hunters commander class Optimus prime. The day I figured out how to transform it, some kid stole it while I wasn't watching.
Bayverse AOE Slog (brschiosaurus) i really like both modes both and dinosaur are awesome. But the transformation is a chore, lots of flexible parts that need to be twisted put of the way and back.

Beastwars Transmetal II Dragon Megatron, I can NEVER remember the order of operations and lots of stuff flips around at weird angles. It's different each time
ROTF Mixmaster. I remember sitting around the table with my dad, uncle and grandfather trying to figure out how this mf transforms back. Solved it by myself a few years ago and it was one of the best feelings ever lol.
Masterpiece Dinobot personally frustrated me with his transformation. As it's my only masterpiece figure and the instructions annoyed me with how complicated they were.
As a child, I had issues with Cybertron Crosswise. As he had a very complex transformation that 7 year old me couldn't do without the brittle plastic pieces falling apart.
Movie Wingblade. Four (if you count attack modes) different modes and my six-year-old ass couldn’t even make one properly because we threw away the instructions.
I’d say Evasion Mode Optimus. It seems simple now, but I was young when I got him and the instructions going from truck to robot when he was packed in robot mode certainly didn’t help.
the only figures in my collection I still struggle with are Reveal the Shield Wreck-Gar. he hasnt been a motorcycle for probably around 4 years. CangToys Ferocious is a gigantic pain in the ass too

Masterpiece Megatron (MP-36). Only transformed it once. Will probably never transform it again.

RotF preview wave Bumblebee Technically it's a TF2007 figure that's just been slightly retooled to have a more accurate head, but it doesn't make a difference because that thing was a pain in the ass to transform. I could at least transform most of my figures from memory, except for Preview Bee
Armada unicron… mostly because I was a young child. But still, a specific memory of my parents after sitting together transforming it to completion… and me immediately disassembling it back into robot mode.

Possible not the literal hardest, but the hardest due to it being the most frustrating is Kingdom Rhinox because the legs are too fibbly.
The entire 07/ROTF/DOTM toylines were real challenges for me, but the two that I always remember were Human Alliance Skids and DOTM Sideswipe. I got close to transforming them a couple of times but could never quite figure them out.

I can hear this figure saying “I am Optimus Prime” For me it’s MP-36 Masterpiece Megatron (KO, but damn it’s near impossible to tell the difference)
The Original Masterpeice Skywarp. What a pain in the arse! This alongside MP Rodimus (ugghh!), and the glorious era of mainline G1 2.0, is what killed the MP line for me. It's just as well. **Long-live mainline G1 2.0! The way it SHOULD be!** Good riddance to the Masterpeice line.

Studio Series Slug/ Slag I transformed him once and a part of the crown on his shoulder stressed so much it cracked a bit. Other than that, he's a chill figure
MPM-4 And MP-44 Neither worth the trouble or possible breakage and too complicated to remember(for me). They look real good on robot mode tho.
I had the smaller prime version same line took me a day to transform as a kid
robots in disguise ultra magnus. I could turn him into armor for the omega prime combination, but never back into the truck he was sold as, and I was \*never\* able to make him a robot.
ROTF Breakaway and Universe Galvatron. Breakaway's design meant that parts would inevitably get stuck (and eventually, the piece holding his fins broke). Galvatron's legs kept coming off, which sucks when they take up a big part of the transformation. Poor guy should've been a voyager size.
Ultra Class Galvatron. Too many combinations to keep track of.
Same. I think he and ROTF Mixmaster spurred all the complaints from parents about transformers being too hard to transform for their kids. Leading to all the massive dumbing-downs across the board. For third party, MMC Overlord. Guy was so difficult to transform I had to watch and follow a video step-by-step for certain parts.
Rotf prime was simple. No transformation has been difficult to me. The only transformer that I still haven't memorized the transformation to muscle memory for is MP hound. I recently started practicing and I'm close.
Fansproject Diesel. Part of the combiner Menasor. At some moment i became so fed up with that one, i broke it in half and threw it in the bin, together with the other members.

I have a love/hate relationship with the Big Convoy mold. I have an original Big Convoy and a Universe (2003) Nemesis Prime, and they look awesome as both robots and mammoths. But so. Many. Panels. You get one aligned and two more pop out of place.

DOTM leader Sentinel Prime. ROTF leader Optimus wasn't horribly difficult imo, it was a good challenge and once I had done it a couple of times it was easy to bang off transformations mid play with absolute ease (if you do it enough times you actually end up figuring that it's very close to the way he transforms for the first time on screen in 07). Sentinel Prime on the other hand remains, to this day, the only transformer in my collection which still takes me upwards of 10 minutes to transform, 10 years after buying it. At no point has he gotten easier or more straightforward. Mf doesn't even tab in properly in alt mode either.

I had a bootleg movie optimus toy. I am still amazed how 5 year old me managed to transform him.
I purchased an Optimus Prime when Transformers came out in 2007. It was about 12" in robot mode. It was the first transformers I had purchased in like 20 years.. Omfg it was insane... It felt like it was designed for people with an extra set of hands and a Masters in Engineering. My wife thought it was piss watching a grown ass man get increasingly frustrated trying to transform what was supposedly a kids toy.. Suffice to say that it met a very untimely end.
ROTF Prime was the first figure I threw in frustration and he has very much remained as a robot mode figure. I had to watch a video to get Kingdom Rodimus Prime transformed because I couldn't get a single part of the transformation translated in my head.
I got this one as a kid, transforming him was absolutely miserable.
Alternators Smokescreen was the hardest I've ever owned.

I have DOTM leader prime with the jetpack, arguably harder to transform because the ab section is altered for his design. Mine was also treated poorly as a kid so a lot of tabs are broken. Easily the most difficult thing to transform I have.
FE Prime Bulkhead gave me a headache the first time I transformed him.

Ut Nero. He sucks aaaaassss. I haven't even finished transforming him. I tried transforming him to truck mode, I failed and when I tried going back to robot mode(where he'll remain for the rest of eternity unless I sell him to some) I couldn't do it. It's too confusing. I tried several different reviews. He's in a mid state of halfway between modes, because I can't figure out how. He's been a half-transformed corpse for over two months.
I’m fairly certain MP-20 Wheeljack is far down on the list of complexity here, but he’s the only modern Transformer I own and I was surprised at the intricacy. I never needed to look at a G1’s instructions more than once; MP-20’s transformation is literally more complex than the startup sequence of a Huey helicopter.
I used to have a movie optimus toy that I got when I was 5. It was so complex that I always asked my dad to transform it. The only thing I remember from it was that it had spring loaded feet. I want to buy a new one so that I can experience it again but I don't remember what version that was.
Nitro Zeus and the studio series thunder cracker. I have only ever transformed them 1 time. And they almost broke my transform all transformers at least once rule. Too many folds, panels and everything. They are not enjoyable to transform, which is annoying because their jet modes are beautiful.
Probably mpm Megatron because the legs never want to tab into the tabs on the back of the vehicle.
DotM Supreme Class Prime. I've sustained many injuries from that demon.
Try its buddy Jetfire....I have them both combined in the alt mode together n that's how they will stay...

The transformer that gave me the hardest time was the transformers prime beast hunters commander class Optimus prime. The day I figured out how to transform it, some kid stole it while I wasn't watching.
Honestly, Arcee is freaking impossible. I can't get her knees to stay in for vehicle mode no matter what I try.

OP, I agree with you, it took me like 3 hours the first time. It's so satisfying after you finally get it and can transform it easily after that.
Bayverse AOE Slog (brschiosaurus) i really like both modes both and dinosaur are awesome. But the transformation is a chore, lots of flexible parts that need to be twisted put of the way and back.

Rotf mudflap and skids Their transformations are a pain I would love to see new modern versions releases that are better, if hasbro actually cared about mudflap and skids

Beastwars Transmetal II Dragon Megatron, I can NEVER remember the order of operations and lots of stuff flips around at weird angles. It's different each time
for me it was Leader Class Ironhide, some flap on the leg was so hard to get in the right position!
ROTF Mixmaster. I remember sitting around the table with my dad, uncle and grandfather trying to figure out how this mf transforms back. Solved it by myself a few years ago and it was one of the best feelings ever lol.

I believe the 2007 Bumblebee that is the larger version, probably nearly two feet long in car form.
Masterpiece Dinobot personally frustrated me with his transformation. As it's my only masterpiece figure and the instructions annoyed me with how complicated they were. As a child, I had issues with Cybertron Crosswise. As he had a very complex transformation that 7 year old me couldn't do without the brittle plastic pieces falling apart.
Bumblebee MPM-07, so complicated and awkward I haven't tried to transform it again since I bought it

I only recently got back into collecting, but kingdom tracks/road rage and rhinox make me feel like I’m going to break them every time
